AI Isn’t the Problem — Your Processes Are
By Ken Gould, Fractional COO | April 2026
OK business owners many of you have added numerous AI tools in the last 18 months - good news, right?
Most of you can't tell me what those tools are actually saving your business.
That isn't an AI problem. It's an operations problem.
Here is what the data actually shows.
♦️ According to Zylo's 2026 SaaS Management Index, 46% of all software applications inside a typical organization go underutilized or unused - costing the average mid-enterprise nearly $20 million a year in wasted licenses.
♦️ For smaller businesses the number is proportionally the same. Roughly 25 to 30 cents of every dollar spent on software is walking straight out the door.
In the last year alone, enterprise spending on AI-native apps jumped 75% year over year. Most of it without a clear process attached to it.
That is the part nobody talks about.
The businesses actually winning with AI are not the ones with the most tools.
Research from 2,500 hashtag #SMBs found that systematic AI implementations delivered 2.8x higher ROI than ad hoc ones - and highly integrated solutions outperformed standalone tools by 2.3x.
The differentiator was not the software. It was whether a clean process existed before the tool was added.
AI multiplies what is already there. If the process is clean, the results are real. If the process is broken, the tool just automates the chaos and charges you monthly for the privilege.
Before you add the next thing, stop and run this check on every tool you are currently paying for.
Three questions only.
👉 Who owns it?
👉 What specific process does it support?
👉 Could you measure its output if you had to?
If you cannot answer all three, you do not have a tool problem. You have a process problem with a subscription attached to it.
Fix the process. Then the tools pay for themselves.
How many tools is your team actually using versus paying for right now?
